The AI KPIs That Belong in a Board Pack

Reporting AI as a governed investment, not a list of projects

A board pack on AI should report a few measures across four areas: value delivered against baselines, adoption by the people meant to use the systems, risk and incidents, and readiness over time. Counts of pilots, models or licences describe activity, not results, and should stay out of the headline view.

  1. Value: measured impact of live systems against their baseline, such as hours saved, cycle time or revenue influenced.
  2. Adoption: weekly active use by the intended users, because unused systems deliver nothing.
  3. Risk: incidents, policy exceptions and any regulatory findings.
  4. Readiness: a consistent score across data, people, process and governance, tracked each quarter.
If a metric would look the same whether the programme was succeeding or failing, it does not belong in the board pack.

How do we set baselines for work that was never measured?
